Sample, AI Revenue Leak Audit
Maple Grove Insurance Agency (fictional)
This is a sample report. Maple Grove Insurance Agency is a fictional 4-person independent agency on Long Island. Every number below is invented to show what a real audit deliverable looks like. The structure, math style, confidence tags, and fix plan are exactly what a paying client receives.
Deliverable 1 of 3, Leak Map
Dollar figures are estimates built from intake answers and conservative industry benchmarks. They show scale, not an audit to the dollar. Commission math uses $1,800 average annual premium × 12% commission × 4-year average retention ≈ $860 lifetime commission per bound account. Each figure is tagged MEASURED from records or my probe, ESTIMATED from volume and a conservative rate, or BENCHMARKED as directional only.
Leak 1: After-hours calls go to voicemail and die there
- What happens today: “If it rings after 5:30 it goes to the machine. Maria checks messages first thing, but half of them don't leave one.” I called at 6:15pm on a Tuesday, four rings, generic voicemail, no text-back, no callback by noon the next day.
- The math: ~5 after-hours calls/week × 52 × 40% who never reconnect × 25% close rate × $860 = ~$22,400/yr
- Annual cost, estimated: $22,000
- Confidence: ESTIMATED call volume from their phone logs; reconnect and close rates are conservative industry figures. Probe evidence: MEASURED.
Leak 2: Quoted-not-sold follow-up lives in the producer's head
- What happens today: “Joe sends the quote and follows up if he remembers. There's no list.” No second touch is scheduled for roughly half of all quotes.
- The math: 25 quotes/mo × 12 × 50% with no 2nd touch × 10-point close-rate lift from one follow-up × $860 = ~$12,900/yr
- Annual cost, estimated: $12,000
- Confidence: ESTIMATED quote volume from their register; lift from published follow-up studies, rounded down.
Leak 3: Web leads answered in hours, not minutes
- What happens today: Website form sends an email to the office inbox. First response averages 3+ hours during the day; Saturday submissions wait until Monday.
- The math: 12 web leads/mo × 12 × ~10% of leads lost outright to slow response × 25% close × $860 ≈ ~$3,100/yr
- Annual cost, estimated: $3,000
- Confidence: BENCHMARKED no web-lead outcome records exist, worth instrumenting; excluded from guarantee.
Leak 4: Renewal outreach starts when the notice arrives
- What happens today: First client touch is the carrier's renewal notice, which is also the client's cue to shop. No 90/60/30-day cadence exists.
- The math: 650 households × 4% lost at renewal that proactive outreach retains × $860 = ~$22,400/yr
- Annual cost, estimated: $22,000
- Confidence: ESTIMATED book size from AMS export; retention lift is an industry benchmark, low end.
Leak 5: Every inbound lead is typed three times
- What happens today: Website email → spreadsheet → AMS, re-keyed by hand. Staff estimate 6 hours/week across the office, plus the occasional wrong phone number that kills a lead.
- The math: 6 hrs/week × 52 × $22/hr including taxes and benefits = ~$6,900/yr
- Annual cost, estimated: $6,900
- Confidence: MEASURED hours from staff interviews; loaded cost from their payroll figure.
Estimated annual recoverable leak: ~$66,000 (conservative range $45,000-$85,000). Headline uses the low end of every range.
Deliverable 2 of 3, Findings & Evidence (excerpt)
- Probe call, Tue 6:15pm: voicemail after 4 rings, no text-back, no callback within 18 hours. MEASURED
- Phone logs, trailing 90 days: 31% of weekday calls arrive after 5pm or before 9am. MEASURED
- Quote register sample (40 quotes): 19 show no recorded second touch. MEASURED
- AMS renewal report: no first-touch date field is populated for any 2026 renewal. MEASURED
- “I think Joe handles those.”, owner, on Saturday web leads. (Interview, instrumented as Leak 3.)
Deliverable 3 of 3, Fix Plan
Ranked by payback period (build cost ÷ monthly recovered value). ICE score = Impact × Confidence × Ease, each 1 to 10. Every fix is scoped so any competent vendor could build it. No obligation to build with me.
Fix 1: 90/60/30 renewal outreach cadence, maps to Leak 4
- What it does: Pulls the renewal list from the AMS monthly, and starts a personalized email/text touch sequence 90 days before each renewal date (the X-date), review offer at 90, rate-check at 60, “your renewal is coming, we've already re-shopped it” at 30.
- ICE: Impact 8 × Confidence 7 × Ease 9 = 504
- Build cost: $2,000 one-time + $97/mo
- Recovers: ~$22,000/yr
- Payback period: ~1.1 months
- Time to live: 10 days
- What I need from you: AMS read access, 1 hour with whoever knows the renewal book.
Fix 2: AI receptionist with missed-call text-back, maps to Leak 1
- What it does: Answers every call on the first ring, 24/7, books the appointment or takes a structured message, and texts the caller instantly so the conversation never dies. You get a summary by text and email.
- ICE: Impact 9 × Confidence 8 × Ease 7 = 504
- Build cost: $3,500 one-time + $297/mo
- Recovers: ~$22,000/yr
- Payback period: ~1.9 months
- Time to live: 7 days
- What I need from you: phone number porting decision, 30 minutes of FAQ answers.
Fix 3: Quoted-not-sold follow-up sequence, maps to Leak 2
- What it does: Every quote automatically gets a 5-touch follow-up over 14 days (email + text), stops when the client responds, and hands warm replies to the producer. Nobody has to remember anything.
- ICE: Impact 7 × Confidence 7 × Ease 8 = 392
- Build cost: $2,500 one-time + $97/mo
- Recovers: ~$12,000/yr
- Payback period: ~2.5 months
- Time to live: 7 days
- What I need from you: quote register access, approval of message copy.
Fix 4: Website-to-AMS lead pipe, maps to Leaks 3 & 5
- What it does: Web form submissions instantly create the AMS/CRM record, text the lead within 60 seconds with a booking link, and notify the office. No inbox, no spreadsheet, no re-typing.
- ICE: Impact 6 × Confidence 6 × Ease 7 = 252
- Build cost: $1,500 one-time + $47/mo
- Recovers: ~$9,900/yr ($3,000 speed-to-lead + $6,900 re-keying)
- Payback period: ~1.8 months
- Time to live: 5 days
- What I need from you: website form access, AMS credentials.
Build-vs-buy note
Every fix above is assembled from standard tools (phone AI, workflow automation, your AMS's export). Vendor shortlist with pricing is included in the full report; I take no referral fees, the recommendation is whichever option is cheapest that actually fits your systems.
If you build with me
The full audit fee credits toward the first build. Recommended first build is Fix 1 or Fix 2 alone, stacking everything at once is not recommended. Build pricing is fixed per fix, quoted before work starts, no hourly billing.
If you build with someone else
This document is yours. Each fix is written vendor-neutral. If another vendor says a fix is impossible or quotes 5x, email me and I'll tell you plainly whether that sounds right.
Note: light single-workflow fixes like the ones above can price below my typical $2,500 to $5,000 build range. The audit quotes every fix exactly before any work starts.
KPI baseline → targets

13-week roadmap (if all fixes are built)
- Weeks 1-2: Fix 1 (renewal cadence) live; first 90-day list pulled.
- Weeks 2-3: Fix 2 (AI receptionist) live; after-hours probe re-run as proof.
- Weeks 4-5: Fix 3 (quote follow-up) live; producer trained on warm-handoff.
- Weeks 6-7: Fix 4 (lead pipe) live; spreadsheet retired.
- Weeks 8-12: measurement pass, KPI table re-run against baseline, leak map updated with real numbers.
- Week 13: review, decide what's next (cross-sell campaigns, Google review engine) or stop. You keep everything either way.
Sample ends. A real audit is built from your call logs, your quote register, your AMS exports, and a probe of your own phones, with your numbers in place of these. The guarantee: if I can't find a leak worth more than the fee, I refund it.
