Growth team structure depends on company stage and what you're optimizing. Common models: embedded in product, embedded in marketing, or standalone.

- Embedded in product (activation/retention)

Early stage
Single full-stack person. As scale grows, split into specialties.
What to do with this
- Don't hire a "growth team of 5" before PMF, early-stage growth is a single full-stack operator, not a team
- Split into specialties only when volume demands it, hiring paid + content + lifecycle too early creates coordination overhead without output
- Match the team structure to growth model leverage, if retention is the biggest lever, invest in product-growth engineers not more paid specialists
- Embed growth marketers with product, separated growth teams can't run experiments that require product changes
- Re-evaluate team shape every 12 months, the right team at $1M ARR is the wrong team at $20M ARR and vice versa
